The Lowest Quote Isn't the Real Price: Komatsu Parts, Ford Recalls, and Scissor Lifts

When I took over purchasing in 2020, I believed what most office administrators believe: that my job was to find the cheapest option that met the spec. I manage parts and equipment ordering for a 120-person construction services company. I report to operations and finance. Sticker price hides almost everything

Let me give you a recent example. We needed a set of Komatsu dump track parts for a haul truck—I want to say it was an HD785, but don't quote me on the model. The dealer quoted $3,780. An online parts listing showed $3,520. That's a $260 gap. Not huge, but enough to get the finance team's attention.

I calculated the worst case: three days late. Best case: $260 saved. The expected value said go ahead, but the downside felt worse than the upside. So I did the thing I knew I shouldn't do. I ordered from the cheaper source anyway.

The parts arrived three days late. That meant a loader sat idle during a muddy week when every rental hour counted. The $260 in savings turned into $1,150 in lost rental revenue. And that's not counting the email chains, the phone calls, or the 45 minutes I spent explaining to my boss why the project slipped.

Now, before you think I'm blaming the price difference, I'm not. The part itself was fine. The invoice price wasn't the problem. The problem was that I treated the invoice price as if it were the total cost. It isn't. Total cost includes delivery reliability, fit, documentation, and what it costs you if something goes wrong. The 'always get three quotes' advice ignores the transaction cost of vendor evaluation and the value of an established relationship.

Funny thing: nobody asks for the cheapest version of the biggest Komatsu bulldozer. The D575A-3—the big one—is a 152-metric-ton machine with roughly 1,150 horsepower, according to Komatsu's published specs. You choose it because it moves material faster than anything else. The decision is based on production value, not upfront price.

Parts should work the same way. But somewhere along the way, we start treating parts like commodities. We forget that a $200 'bargain' part can cost a $2 million machine a day of downtime. The unit price is real. But so is the cost of waiting, the cost of uncertainty, and the cost of a part that doesn't quite fit.

You don't expect a construction equipment buyer to follow automotive recall news. But when you manage a mixed fleet, you do. What isn't free is the phone calls, the scheduling, the downtime, and the paperwork.

I'm not saying recalls are a reason to avoid Ford. The same logic applies to any machine. Unexpected costs hide in the process, not the part.

The K truck lesson: cheap can work, but not when you assume it will

The 'K truck'—the little kei-class pickup that shows up on farms and compact job sites—is another example. A used K truck can look like a brilliant move. Small, cheap, easy to park. We bought one for moving small parts between two locations. The purchase price made me look good. Then in the first year it needed new brake lines, a carburetor rebuild—if I remember correctly—and a set of tires. The maintenance cost almost as much as the truck.

Was that a bad call? Not necessarily. The mistake was treating the low purchase price as if it meant low cost. I should have added $1,500 of realistic repair contingency to the comparison. If I had, the used K truck would still have been cheaper than a new one, but the gap would have been smaller. That's a decision I can defend. The way I presented it? That was too optimistic.

You'll push back. Here's my answer

I know the counter-argument: 'We don't have the budget for premium parts.' I've used the same line. But the answer isn't 'buy premium.' The answer is 'buy based on the full cost of failure.' If the item is low-risk—a decal, a filter, a generic bolt—buy from the cheaper vendor. Honestly, that's smart. This isn't a sermon about quality.

The legacy myth is that 'cheap is always cheaper,' because that used to be true. It was true in an era when parts were simpler, labor was cheaper, and equipment was easier to fix. Today, a single mismatched sensor can stop a machine cold. The cost of one empty hour is often larger than the amount you saved.

So when someone asks me what I'll order next, my answer is the same: I'm going to ask about lead times, after-sale support, and what happens if the part is wrong. Then I'll look at the price. If the price is higher, I'll try to understand why. If the price is lower, I'll try to understand why too. And I'll assume that the sticker price is just the beginning of the story, not the end of it.
